While the evolution of the fashion supply chain has been one of constant change, today, every fashion retailer is trying to unravel the maze of Bharat & India consumers. Fashion Retail is operating in an environment characterised by multiple and varied consumer touch points (omnichannel), hyper-accelerated, shorter trend cycles (fast fashion), social media and influencer-driven demand (unpredictable), constrained supply chain (costs and lead time), ESG compliance (increased awareness and government norms), macroeconomic and geopolitical shifts (NTBs, Tariffs and FTAs).
As consumer behaviour becomes more fragmented and demand more unpredictable, the expectations from supply chains have fundamentally changed.
A supply chain not just secured, but flexible … not just flexible, but resilient … not just resilient, but lean … not just lean, but agile … not just agile, but intelligent … not just intelligent, but the one (more recently) driven by Data and AI.

In this landscape, suppliers/vendors are no longer evaluated solely on price, capacity and capability. Brands are looking for supply chain partners who can help them navigate uncertainties, accelerate speed to market, create a continuous competitive advantage and help them stay ahead of the curve in the retail business. The distinction between a tactical vendor and a strategic partner has never been more important.
Extreme Agility is a (new) Competitive Weapon
Traditional fashion calendars have largely given way to a non-calendarised sourcing making the supply chain much more dynamic. Driven by AIled retail insights and micro-trends bubbling up on social platforms, the ‘yesteryear calendars’ have moved to near-continuous design drops. Trends emerge overnight and consumers expect instant gratification. A supplier that can compress lead times from 120 days to 60 or even 30 days, creates enormous value for any retailer and brand. Today, speed is not just an operational metric; it is a revenue driver.
Brands therefore need suppliers that can:
- Reduce development cycles and timelines.
- React quickly to replenishment requirements.
- Support smaller, faster production runs.
- Enable rapid commercialization of new concepts.
Flexibility Matters More Than Scale
A supplier with large capacities, wide capabilities, global outlook and economies of scale was chased by retailers / brands. While the global outlook remains important, flexibility has become equally, if not more critical. The twin capability to deliver low MOQs for initial drops and the operational nimbleness to restock the best-sellers within the shortest time is what the manufacturers must possess. A supplier that says “yes” to changing requirements is often more valuable than the one with “I know what to do / how to do / when to do / why to do” attitude.
Brands increasingly seek partners capable of:
- Lower minimum order quantities (MOQs) and small-batch programs.
- Mixed product capability & agile capacity allocation.
- Last-minute design modifications and Quick replenishment.
Innovative Mindset … Product
Retailers are looking for vendor partners to pitch solutions. Handing over a tech pack to execute instructions is passé. The value which a vendor brings to the brand is increasingly becoming critical to the partnership.
A vendor who tracks the global trends, thinks about the end consumer, has an eye on the cost and innovates product creates an invaluable proposition for any retailer / brand. A partner who views product innovation as a cost centre is losing the battle to the one who views innovation as a profit centre.
Innovation is becoming essential across both fabrics and apparel. In fabrics, this includes engineered constructions, enhanced performance features, special finishes and sustainable fibres. In apparel, brands are looking for better fits, new construction techniques, innovative design and functional details, as well as unique washes and finishes.
Transparency, Traceability and Sustainability
Regulatory frameworks are compelling retailers and brands to elevate ESG into a key proposition rather than keeping the same as a back-office check box. The increased consumer awareness on environmental aspects and ethical manufacturing brings to the fore the affirmative action from the retailers and brands. The supply partners offering clear transparency & traceability of verified certifications and can share (on real time basis) the granular elements of the farm-to-finish trail are the ones becoming supply chain partners …. not just the partners but critical stakeholders for any retailer / brand.
This is creating a growing need for ethical manufacturing certifications, product safety compliance and material traceability systems. At the same time, environmental performance is becoming increasingly important, with brands looking for suppliers that invest in green and renewable energy, reduce their carbon footprint and align with evolving sustainability requirements.
Reliability, Data and Digital
No matter how good a manufacturer is in terms of scale, scope, innovation, flexibility etc, what truly scores is the consistent delivery. Delivery of the quality, discipline, communication, trust, cost and adopting digitisation and digitalisation. Predictability and trust in a vendor create wide propositions, aligning the same with the brand/retailer further creates a desired ZOPA and a true partnership is cultivated. Cost is not viewed as a pure-play FOB cost, but the ‘value’ it brings to the supply chain. A supplier adopting technology (hardware and software), adding value to the GTM strategy of the brand by being reliable are the most sought after. It’s not about ‘low-cost sourcing’, it’s always about ‘best-value sourcing’.
The most sought-after suppliers combine Reliability, Data & Digital capabilities, and Value creation. Reliability means strong OTIF performance, quality, predictability and communication. Data & Digital capabilities include real time dashboards, PLM integration and future-ready technology. Value creation comes through greater flexibility, faster deliveries, co-creation and reduced markdown exposure.
Growth Mindset, Attitude, People
A vendor partner needs to pursue continuous improvement in terms of the processes that drive the manufacturing operations. As the saying goes “if you continue to do what you’ve always done, you will always get what you always got”. Right from the top leadership to the bottom of the ladder, a growth mindset will always set you apart from others. People gaining new skills, junking the past, questioning the present and being future relevant will take you to the pole position. Investing in the right people, upskilling them, nurturing their mindset, creating an organisational attitude of being futureready and relevant, being customercentric shall solidify the business association into a business alliance.
A Strategic Partnership
Fashion retailers and brands are searching for much more than factories. They are seeking to build a supply chain based on a common proposition with the suppliers who can help them respond to a rapidly changing marketplace, partners who always carry an intent of sailing through the highs and lows of the tide, where people backed by their attitude, aided by technology and AI being the catalyst are continuously evolving at a rate faster than the market evolution thereby creating a long-term value.
A vendor delivers products; a strategic partner delivers value.
A vendor competes on price; a strategic partner competes on outcome.
A vendor executes a tech pack, a strategic partner co-creates collections.
A vendor thinks of short/medium-term goals, a strategic partner keeps a visionary horizon.
